Esteban Mallo

Commercial and business unit leadership

My career has taken me through food, distribution, telecommunications and services for major companies. I started in France, working with customers in Spain, Portugal and Italy. Later I helped develop Arla Foods’ Spanish subsidiary, ran a business unit serving Vodafone and ONO, and managed international major accounts at Kaelis. Most recently, I founded and managed La Cucharona, a prepared-food business serving companies and individuals with fresh home-style meals, its own kitchen and several sales channels.

Much of my work has involved developing customer relationships, negotiating and working with teams. I am interested not only in winning the customer but also in what needs to happen next to serve them properly: product, people, cost, production, logistics and service. That approach has led me to work closely with different functions throughout my career.

Professional experience

From food and distribution to business-unit leadership and international major accounts. Each role has its own story and responsibilities.

2022—2026

La Cucharona

Founder and General Manager

Prepared food · Daily meal service for businesses and individuals · Madrid

I founded and managed La Cucharona, a business serving fresh home-style meals to offices and individual customers, with its own kitchen. We developed B2B sales, the physical shop, e-commerce and delivery. I led both commercial development and the overall business.

La Cucharona began with a kitchen and a shop in Madrid’s Chamberí district, but the ambition was always wider than serving walk-in customers. We developed a varied, frequently changing offer of home-style meals for office workers, companies, meetings and events, including group orders and our own deliveries. Business customers were essential to growing beyond the immediate neighbourhood.

I worked personally on product development, finding new customers and managing business accounts. Each customer had different needs: number of diners, budget, frequency, meal choice, invoicing conditions and delivery arrangements. The aim was to offer commercial flexibility while keeping kitchen operations, pricing and margins under control. For selected clients, we created tailored ordering journeys and conditions.

The business demanded constant coordination of purchasing, suppliers, recipes, production, inventory, staffing, deliveries, customer service and cash flow. The variety that helped us sell also made planning harder. Orders came through different channels in the morning and had to be ready for dispatch by lunchtime.

To manage this, I built automations with Apps Script in Google Sheets. One tool brought Shopify orders and other incoming orders together, arranged them for kitchen preparation, grouped products and helped print dispatch labels. I also worked on automatic supplier-invoice filing and management spreadsheets for sales and expenses.

I used Odoo for customers, point of sale, invoices, quotations and product records. After the initial set-up by consultants, I personally adapted fields, views and processes and created automations. Separately, I managed Shopify, including catalogue, photography, products, offers and availability. My role was to understand and adapt tools to the actual operation, not to build an enterprise ERP from scratch.

In 2025 I tackled an important production-planning issue with the team. Many meal combinations were recorded as one sale without capturing which specific dishes had been chosen. As a result, we lacked reliable demand information for each recipe. I worked on collecting that detail across shop, B2B and delivery channels so that sales history could improve kitchen, purchasing and staffing plans. This involved commercial decisions, data and production at the same time.

The experience required daily involvement across every function. It also allowed me to work in far greater depth on subjects that are normally split among departments in a large company.

Kaelis

International Sales Director

Products and supply solutions for airlines and transport · International business

I led international major accounts including IAG, Air France, TAP, Air Europa, Royal Air Maroc, Tunisair and Renfe. Revenue under my responsibility grew from approximately €4m to €8m. We opened Air France and TAP after earlier attempts had not succeeded.

At Kaelis I worked with accounts where a purchasing decision rarely depended on one person. Beyond procurement, I needed to understand the product users and the people responsible for operations, service and quality. I spent time understanding their priorities, the history of each tender and why we might win or lose an opportunity.

Commercial projects required constant coordination with suppliers and colleagues. I participated in proposals and tenders, negotiated pricing and terms, and worked with those responsible for product specifications, quantities, lead times, quality and logistics. Samples or prototypes were coordinated when needed as part of a much broader offer.

After winning a contract I continued to work directly with the customer and our internal functions to make sure delivery met what had been agreed. I used Salesforce to manage opportunities, forecast closures, track renewals and understand why some deals stalled or were lost.

This was a period of international commercial development with frequent contact across customers, suppliers, operations, supply chain, quality and finance.

Laïta Iberia

Iberia Sales Manager

Food and dairy · Spain and Portugal

I managed an Iberian commercial perimeter of around €18m, mainly private-label yoghurt and cheese, as well as brands including Paysan Breton and Madame Loïk. Customers included major retailers, distributors and industrial accounts.

Much of the business was in high-volume, tight-margin categories. Negotiations required careful thought about pricing, promotion, SKU mix, volume and profitability, including the consequences for factories and supply.

I worked with retailers and distributors in Spain and Portugal, coordinating regularly with production, logistics, quality, finance and the French head office. Forecasts by customer and SKU mattered both for product availability and for avoiding excess stock.

The Fast Moving Group

Commercial and Operations Director

Commercial activation and field marketing · Retail

I developed customers and organised commercial activation campaigns in shops and other locations, coordinating suppliers, materials, logistics and teams. One project was a Starbucks CPG activation in Spain, with tastings reaching approximately 100,000 consumers.

Assignments began as commercial proposals and ended with people working on the ground, materials, routes, schedules and many issues that had to be solved quickly. I followed projects from the client relationship through to field execution.

For Starbucks CPG we combined in-store product tastings with a summer promotional roadshow. Organising the teams and logistics well was essential to deliver what had been promised to the customer.

2007—2012

Brightstar / 20:20 Mobile

Business Unit Director

Business unit leadership · Vodafone, ONO and other commercial services

I ran a business unit with its own P&L and responsibility for sales, cost, organisation and commercial execution. Annual revenue grew from approximately €5m to €10m. I worked with five Area Managers and a network of more than 60 outlets and 200 people overall.

This was full business-unit responsibility. Alongside sales targets, I was involved in budget, margin, operating expenses, forecasts, staffing structure, incentives and decisions to improve performance. Corporate Finance, Controlling and Human Resources supported us, and I worked closely with each of them on matters affecting my unit.

Vodafone’s overall targets had to become targets by territory, store, product and even salesperson. Locations differed in trading hours, footfall and capacity. With the Controlling team I developed a detailed Excel system to allocate targets, monitor sales and calculate incentives by individual and by store.

Daily sales reviews were supported by five Area Managers. We analysed gaps by looking at calendars, absences, new hires, training, store hours and local potential. Then we decided on staffing, reinforcements, resource allocation, commissions and commercial priorities.

I was involved in expanding Vodafone’s outsourced retail network beyond El Corte Inglés into Carrefour and Alcampo, coordinating with the operator and retail chains. We also ran ONO stores in Madrid and Andalusia, together with other telecom-related services and products.

During this period our unit received Vodafone’s Best Sales Company recognition for three consecutive years.

Arla Foods

Key Account Manager

Chilled foods · Development of the Spanish subsidiary

Alongside the General Manager and another Key Account Manager, I helped develop Arla Foods’ Spanish subsidiary. We moved from distributor-led sales to direct customer relationships, and direct revenue reached around €5m within three years.

Arla Foods already sold products in Spain through TGT, its distributor at the time. The challenge was to create and consolidate direct relationships with national and regional retailers, while maintaining the supply operation and service continuity.

Developing direct sales meant building relationships with retail chains, negotiating commercial terms and coordinating with the Danish teams to serve those accounts. We also worked with regional distributors to expand Arla Foods’ reach in Spain.

Groupe Andros / Novandie

Southern Europe Export Manager

Groupe Andros / Novandie · Private label and Mamie Nova Gourmand · Spain, Portugal and Italy

Based in France, I developed business with retailers and distributors across Spain, Portugal and Italy, combining private-label products with the Mamie Nova Gourmand brand. The Southern European business doubled and reached approximately €9m.

It was a thorough introduction to the food business. At the beginning I spent several weeks in southern France visiting the market and learning about the products and Mamie Nova Gourmand. Later I visited nearly every Carrefour hypermarket in mainland Spain to record yoghurt ranges, references and prices. That work became a commercial source we continued to use.

I lived near one of the company’s main production sites and joined Monday project-review meetings with factory teams, marketing, sales and finance. During the week I spoke directly with production and other functions to prepare answers and resolve the industrial aspects of opportunities.

Based in France, I handled relationships with retailers and distributors in Spain, Portugal and Italy, both for private-label products and brands. It was highly cross-functional work, continually involving sales, factory teams, quality and logistics.

02 / HOW I WORK

How I work

When I join a business, I first want to meet the people and understand the product. Then I look at customers and numbers: what drives revenue, where the margin comes from, what opportunities exist and which problems keep recurring. I try to make sure that the information matches what can be seen on the ground.

I have always worked across functions. It feels natural to discuss margin with finance, deadlines with production, service problems with logistics or commercial opportunities with a store manager. The better I understand these connections, the more useful my decisions can be.

I value initiative, anticipation and independent judgement in teams. I like discussing ideas on their merits, giving people autonomy and letting managers make progress without waiting for instructions on every detail. When a problem arises, I try to understand its cause and resolve it with those who know it best.

03 / OWN PROJECTS

Other projects

Some came from real business needs; others from interests I wanted to pursue independently.

01 / IN DEVELOPMENT

pedidosdecomida.es

An ordering and operations platform for hospitality businesses

After La Cucharona, I began developing pedidosdecomida.es, a platform intended to help small restaurants manage menus, sales, payments, orders and kitchen preparation in one place. The idea came from seeing firsthand how much time can be lost when business tools fail to fit together.

I have worked on the commercial and functional product definition, the restaurant and consumer experience, and many successive WordPress versions, using AI to assist development and testing. The work covers collection and delivery, product configuration, payments, data and day-to-day operations. The project is still in development.

02 / PERSONAL PROJECT

Family genealogy

Understanding my origins and preserving family history

My family has predominantly Spanish and Italian roots on both sides. I have always wanted to know where we came from. By bringing together records, photographs and family accounts, I have traced some branches back to around the middle of the eighteenth century.

I have developed a family genealogy application to explore different branches, view profiles and add photographs and documents. It helps us keep what we have discovered together and makes it easier for relatives to contribute information and memories.

03 / WORKING TOOLS

Management tools at La Cucharona

Automations used in day-to-day operations

As the business developed, I built and adapted tools to reduce administration and make kitchen and management work easier. Apps Script automations in Google Sheets brought orders from different channels together, organised preparation by dish and generated dispatch labels.

I also worked on filing and extracting supplier invoices, sales monitoring and financial information. In parallel I configured fields, views and automations in Odoo, while directly managing e-commerce in Shopify. Many hours of learning and testing went into addressing specific operating needs.

04 / PERSONAL

A little more about me

I was born in Argentina and have lived in Spain, Italy, the United States and France. I spent the 1993–94 school year in California studying English, and later arrived in Rouen as an Erasmus student. I ended up staying in France to live and work.

I studied Business Administration at Universidad Carlos III de Madrid and completed an Executive MBA at IE Business School. I speak Spanish, French, English and Italian fluently and can also communicate in Portuguese.

Around the age of thirty, I spent roughly seven months travelling through Latin America overland, from Mexico to Patagonia. I spent a few days with an Indigenous community in the Amazon near Iquitos, then travelled along the Amazon River on a passenger boat to Belém via Manaus, sleeping in a hammock on board.

I have crossed the Atlantic by sailboat and sailed around Cape Horn from Ushuaia. From Vigo, I have made several passages to the Azores, Madeira and the Canary Islands, as well as sailing in the Mediterranean and along Spain’s northern coast on other occasions. I hold the Spanish Patrón de Yate qualification and still enjoy exploring different subjects, from family history to building digital tools.
